New Stakeholder, Same Deadline: The 10-Minute Access Routine
A new CFO joins the project 48 hours before the deadline. Do not panic. Do not dump files on them. Run the 10-Minute Access Routine.
The “Stop Everything” Request
The “New Stakeholder” is a classic Consultant Crisis. Marco, the new CFO, lands on the project. He is fresh. He is eager. And he has zero context.
He asks: “Can I get access to the drive?”
Your stomach drops. The drive has 6 months of messy drafts, half-finished models, and internal notes. If Marco sees the “Working” folder, he will ask 100 questions about assumptions we discarded in Month 2.
We cannot let him wander aimlessly. That creates friction. That delays the Friday sign-off.
But we cannot say “No.” He is the CFO.
The Blocker: The Access Bottleneck
In a traditional setup, onboarding a new VIP is a nightmare.
- You have to ask IT to create an account. (24 hours).
- You have to explain the folder structure. (1 hour meeting).
- You have to defend the old versions. (Endless emails).
By the time he is up to speed, the deadline has passed. No grazie. Speed is a feature. We need to get him from “Who are you?” to “I approve” in record time.
The Ship: The Velvet Rope Routine
We treat the new stakeholder like a VIP guest. We curate his experience.

The “Executive View” Role: I already have a role group created in the Deal Room called
Exec_Review. This group only sees:- The “Start Here” Index Page.
- The “Final Deliverables” Folder.
- The “Key Financials” Folder.
They do not see the “Archive” or “Drafts.” I hide the noise.

The Curated Start Page: I add him to the portal. He gets the invite. He lands on
00_Read_Me_First.It says:
“Welcome Marco. To respect your time, we have pinned the 3 critical files for Friday’s decision below. The supporting data is in Folder 04.”

The Expiry Date: I set his access to expire in 30 days. Why? Because he is a reviewer, not a resident. Good governance means cleaning up after the party.

The ” concierge” Email: I send a personal note: “Marco, the room is ready. I have filtered out the noise so you can focus on the decision. The link is here.”
He logs in. He sees clarity. He feels respected. He reads the summary. He does not get lost in the weeds of Month 2.
He signs on Friday.
Control the view, control the outcome. Assolutamente.

Why not just give them admin access?
Because they don't know the history. Admin access allows them to break things they don't understand.
What if they ask for the raw data?
Give it to them, but put it in a separate folder. Guide them to the Summary first.
